We say it often at Sariio: we do our best work when we play to our preferences. Which invites an awkward question. If I do my best work playing to mine, and you do your best work playing to yours, whose preferences win when we have to work together? Should I adapt to you, or expect you to adapt to me?

It sounds like a choice. It isn't. Fifty years of research on influence, and forty years of game theory, arrive at the same answer from opposite directions - and an old story about chopsticks got there before either of them.

The Story of the Two Rooms

What is the parable of the long chopsticks?

A traveller is shown two rooms. In each, people sit around a pot of food holding chopsticks far too long to bring food to their own mouths. In the first room everyone starves; in the second everyone is well fed, because each person uses the long chopsticks to feed the person opposite. The allegory appears across Jewish, Chinese, Buddhist, Hindu and Christian traditions - often attributed to Rabbi Haim of Romshishok, with the Chinese telling using rice and long chopsticks. Same tools, same constraint; the only difference is the direction of the feeding.

The story is worth a moment's honesty about its provenance. It is usually called the allegory of the long spoons, most often attributed to Rabbi Haim of Romshishok, a Lithuanian preacher - and versions of it turn up in Chinese, Buddhist, Hindu and Christian tellings, the food and the utensils changing with the culture. In the Chinese version it is a bowl of rice and long chopsticks. Nobody can claim the original; everybody recognises the point.

And the point is sharper than it first appears. The people in the two rooms have identical preferences - they are all hungry - and identical tools. What differs is not what anyone wants but where each person points their effort. In the starving room, everyone plays to their own need directly, and the tools defeat them. In the fed room, everyone plays to the need opposite, and the same tools work perfectly. The constraint was never the chopsticks.

Two Rules, Both Half Right

Western business culture has two ready-made answers to the my-preference-or-yours question, and they contradict each other. The Golden Rule says treat others as you would wish to be treated - play to my preference, generously extended. The so-called Platinum Rule, popularised by the sales author Tony Alessandra, says treat others as they wish to be treated - play to yours.

Each is half right, and each fails the same way: it is one-directional. The Golden Rule projects my preferences onto you - the direct communicator "being helpful" by giving blunt feedback to a colleague it flattens. The Platinum Rule corrects that, but taken alone it makes adaptation a one-way service: I study you, I flex to you, and my own preferences quietly leave the room. Anyone who has spent a career adapting to everyone else knows exactly what that costs.

What neither rule captures is what actually happens between two people over time. For that, you need the science.

What the Influence Research Actually Shows

What is the norm of reciprocity in psychology?

The norm of reciprocity is the near-universal social rule that we feel obliged to return what another person has given us - help for help, concession for concession. The sociologist Alvin Gouldner documented it in 1960 as one of the few norms found in virtually every human culture, and Robert Cialdini later placed it first among his principles of influence. Its power is that it does not depend on liking: in Dennis Regan's classic experiment, a small favour increased compliance with a later request regardless of how much the recipient liked the person who gave it.

In 1960 the sociologist Alvin Gouldner published The Norm of Reciprocity, arguing that the obligation to return help given is one of the few social rules found in virtually every human culture. Eleven years later, Dennis Regan at Cornell put a number on it. In his experiment, participants rated paintings alongside a stranger - a confederate - who at a break either brought them an unrequested bottle of Coke or brought nothing. Later, the stranger asked them to buy raffle tickets. Those who had received the Coke bought roughly twice as many. The striking finding was not the doubling; it was that liking barely mattered. People repaid the favour whether they warmed to the stranger or not. The obligation attached to the act, not the person.

Robert Cialdini built reciprocity into the first of his principles of influence, and four decades of subsequent research has confirmed how deep it runs: uninvited favours trigger it, small favours trigger disproportionate returns, and the discomfort of being in another's debt is strong enough that people will repay more than they received simply to clear it.

Read that back against our question. Adapting to a colleague's preferences - briefing the reflector before the meeting rather than ambushing them in it, giving the direct communicator the headline first - is a favour in exactly Regan's sense: unrequested, personal, and visible. The research says it will tend to be returned. Playing to your preference turns out to be the most reliable way of getting you to play to mine.

What the Game Theory Adds

What is tit for tat in game theory and why did it win?

Tit for tat is a strategy for the repeated Prisoner's Dilemma: cooperate on the first move, then do whatever the other player did last. Submitted by Anatol Rapoport, it won both of Robert Axelrod's computer tournaments - beating 62 rival strategies in the second - despite being the simplest entry. Axelrod attributed its success to four properties: it is nice (never defects first), retaliatory (responds to exploitation), forgiving (returns to cooperation as soon as the other player does), and clear (easy to read, so cooperation becomes the rational reply).

In the late 1970s the political scientist Robert Axelrod invited game theorists to submit computer strategies for a repeated Prisoner's Dilemma - a game in which each player, on each round, chooses to cooperate or to defect, and defection pays best in any single round. The tournament, described in The Evolution of Cooperation, was won by the simplest entry: tit for tat, which cooperates first and thereafter mirrors the other player's last move. When Axelrod ran a second, larger tournament - 62 entries, every contestant knowing tit for tat had won the first - it won again.

Axelrod's diagnosis matters more than the result. Tit for tat won because it was nice - it never defected first; retaliatory - it could not be exploited twice running; forgiving - the moment the other player returned to cooperation, so did it; and clear - opponents could read it, so cooperating with it became the obviously rational choice. Strategies that tried to win the exchange lost the relationship, and with it the tournament.

There is one refinement that working life makes essential. The real world is noisy: a missed reply is read as a snub, a rushed message as a defection, when neither was intended. In noisy conditions, strict tit for tat gets trapped in echoing retaliation - each side punishing a slight the other never meant. Nowak and Sigmund showed in Nature that the strategy which thrives amid noise is generous tit for tat: reciprocate as before, but forgive roughly one defection in three. Delayed, forgiving reciprocity beats immediate, exact score-keeping. Psychology finds the same pattern from its own direction - Clark and Mills' work on communal relationships found that the strongest working relationships don't tally favours transaction by transaction at all; they run on the confidence that things balance over time.

So Which Is Right - Mine or Yours?

Should you adapt to other people's working styles, or expect them to adapt to yours?

Both - and the order matters less than the loop. Fifty years of reciprocity research shows that adaptation given tends to be returned: Regan's 1971 experiment found people repaid even a small unrequested favour at roughly twice the baseline rate. Game theory reaches the same conclusion from a different direction - in Axelrod's tournaments, strategies that opened cooperatively and then mirrored the other player outperformed every purely self-interested alternative. Adapting to a colleague's preferences is not surrender; it is the opening move that makes their adaptation to yours far more likely.

The question dissolves once you see that both bodies of research describe a loop, not a choice. I open by playing to your preference - the nice move. You feel the pull of reciprocity and flex back towards mine. Neither of us keeps exact score, because the generous version of the strategy is the one that survives real working conditions. Over time we converge on something neither of us designed: a working relationship in which each of us gets our preferences met because the other is attending to them.

This is why the chopsticks story refuses to pick a side. The fed room is not full of the selfless; it is full of people who have discovered that feeding the person opposite is also how they get fed. Mutuality is not the compromise between my preference and yours. It is the mechanism by which both are served.

There is one honest precondition, and it is where this connects to what we build. Reciprocal adaptation only works when both people can see what they are adapting to. Guessing a colleague's preferences from behaviour is slow and error-prone - the noise that traps strict tit for tat in the first place, and the same guesswork that personality-test labels paper over rather than resolve. This is what a shared preference map changes: a one-to-one comparison shows both people, side by side, where they genuinely differ - and it is built so that both must consent before either sees the other's map. The instrument is reciprocal by design, for the same reason the second room eats.

The Practical Rule

Open by adapting first, visibly, to the other person's preference - the evidence says this is the single most reliable trigger of adaptation in return. Don't keep exact score; forgive the odd lapse as noise rather than intent. And make the loop explicit where you can: two colleagues who have each seen where the other's preferences sit no longer need to infer them from friction. My preference or yours?
